1. Be Proactive

"I find the term 'crowdsourcing' incredibly irritating," Wales says. "Any company that thinks it's going to build a site by outsourcing all the work to its users not only disrespects the users but completely misunderstands what it should be doing. Your job is to provide a structure for your users to collaborate, and that takes a lot of work."

Wales spent years fine-tuning a complex collaborative platform - one with just enough rules in place to keep people honest, but not so many that they lose interest.Disruptive Wikipedians aren't automatically banned from the site. There's an intricate network of users and administrators who hammer out a consensus on how to proceed, as well as an elected arbitration committee that rules on the toughest cases.

Wales had to settle many disputes himself in the early days of Wikipedia, before the self-policing social structure had matured. "You have to create a healthy civil society where there's a balance between having a lot of rules and having total freedom," he says. "And that's about very high-touch customer service."

2. Be Transparent

From inception, Wikipedia made transparency a core principle. Anyone can edit a page, authors can be asked to defend or clarify their work, and disputes can be readily tracked on "edit history" pages.

"When you build a social network, you're asking people to use your facilities to build a community," Wales says. "If you have a lot of secret mechanisms that regulate your site, people aren't going to feel comfortable. It's about building trust."

Wikipedia is run by a nonprofit foundation that posts its yearly financial statements on the site for anyone to see. When Wales was caught altering his own Wikipedia entry in 2005, he was busted by his own transparency; the site's publicly available search history logged all of his edits.

Letting users see its internal workings has made Wikipedia one of the most trusted brands on the Internet - despite its famous inaccuracies - and is one of the main reasons people spend so much time building and improving the site for free.

"If you work on a [Wikipedia] page for months, and then all of a sudden it's deleted, you want to be able to go to a delete log and find out why," Wales says.

3. Be Frugal

Like Craig Newmark of Craigslist, Wales has left more money on the table than most Web entrepreneurs will see in a lifetime. He resisted putting ads on Wikipedia, figuring that volunteers would be more likely to collaborate on building an ad-free site than one loaded with flashing banner ads.

"You don't build a community by just pouring money into it. It takes time. You have to grow it in a healthy way," he says. Wales recently raised $4 million from investors to fund the for-profit Wikia but estimates that he could have raised at least three times more. The smaller amount will allow him to grow the business organically, rather than trying to build a moneymaker overnight.

4. Be True to Your Brand

When software developers approached Wales offering proprietary code to build a Wikia search engine, he rejected them out of hand: The plan conflicted with the company's commitment to open-source software.

He uses a laptop made by Apple because that company's customers are more attuned to the Wikipedia brand than Windows users are, but he wants to get one of the $100 laptops being developed by MIT's Media Lab, since that's closer still to the wiki way.

"Really successful businesses and organizations build something so that people immediately know what they're about," Wales says. "You're building a level of trust so that people know what they're getting."

5. Be Trusting

Wikipedia is certainly no stranger to conflict - there are regular "edit wars," where people repeatedly remove each other's contributions, and prolonged disputes in which editors are unable to agree on an article's content.

But the relative lack of adult supervision on Wikipedia has encouraged people to settle disputes through consensus rather than conflict. The process is often messy, but Wikipedia's popularity is proof that it works. "Some sites have a lot of controls to prevent bad behavior," Wales says. "But they end up preventing spontaneous good behavior."
